Strong leaders do more than manage work. They develop people. When coaching is done well, performance improves, confidence grows, and teams become more capable and independent. The good news? It doesn’t have to be complicated. At its core, effective coaching follows three main steps: prepare, coach, and follow up.
Prepare
During the preparation phase, identify a specific task where performance can be improved. Clarify what success looks like. Identify the specific skills the employee needs to improve and gather any tools, standards, or procedures they should follow. Schedule time for the coaching session and let the employee know what to expect. Setting clear objectives upfront reduces anxiety and ensures you are both focused on the same goal. When employees understand the purpose of coaching, they are more open to learning and growth.
Coach
In the coaching phase, meet with the employee. State which specific task the coaching session will focus on. Ask the employee to perform the task. Pay close attention to what they do well and where they struggle. Provide immediate constructive feedback based on what you see. Ask questions, demonstrate techniques, and encourage the employee to practice again. Coaching should be supportive, not critical. Your role is to guide, not judge. By offering clear direction and positive reinforcement, you help employees build confidence and competence at the same time.
Follow Up
Coaching doesn’t end when the session is over. In the follow-up phase, check in regularly to reinforce new skills and behaviors. Recognize improvements and offer additional support where needed. Provide opportunities for continued practice and be available to answer questions. Consistent follow-up ensures that progress sticks and that employees continue moving in the right direction. Learning is a process, not a one-time event.
